Spartan Stance and Strategic Diagnosis

The captured Week 3 framework uses three integrated pillars and nine diagnostic dimensions on a 1–7 scale. The purpose is to reveal a strategic profile and its imbalances, not to maximise every score.

A strong diagnosis connects dimensions causally, explains operating symptoms and sequences repair rather than naming the lowest number.

A strategy can look strong when each element is viewed alone and still fail as a system. An ambitious market position may exceed organisational capacity; a coherent operating model may protect an obsolete direction; experimentation may proliferate without a capture logic.

Spartan Stance directs attention to the fit among choices and capabilities.

Nine isolated rankings encourage local score improvement. A profile asks which dimensions should reinforce one another for this strategy and context. A low dimension may be deliberate, while a mismatch may be dangerous.

The analyst should explain the expected relationship before interpreting the score.

Scores require behavioural anchors, examples and multiple perspectives. Senior optimism can differ from frontline execution. A workshop number is a hypothesis about the organisation, not an objective fact.

Record the evidence, disagreement and confidence, then test the proposed causal link through decisions and outcomes.

Before scoring, write the few capabilities and behaviours the chosen strategy actually requires.

A firm pursuing trusted high-consequence decisions may need strong evidence, accountability and controlled learning, while a unit testing reversible customer interactions may need faster experimentation and decentralised authority. The profile is interpreted against that requirement, not against an abstract ideal. Then select one repeated decision that exposes the relationships among pillars.

Trace whether direction determines priorities, the business model explains value and capture, and organisational capacity turns the choice into action and feedback. This common unit stops participants from scoring different parts of the company in their heads.

It also makes an imbalance actionable: the gap is a broken relationship in a strategy-specific decision system, not merely a low self-assessment number.

The framework's three pillars provide a high-level way to examine strategic direction, the business-model logic that enacts it and the organisational capacity that sustains execution and renewal.

The precise nine dimensions should be used as taught in the course; this guide focuses on the relationship logic and avoids reproducing the proprietary table or book pages.

A firm can identify a digital opportunity without explaining why its model can create and capture value. Strategic language about leadership, customer centricity or AI is incomplete until linked to a segment, decision, capability and advantage.

The business-model pillar translates aspiration into a system of choices.

A platform model may require ecosystem governance, product management and trust operations that a product hierarchy lacks. A decision-learning model may require outcome data, cross-functional ownership and policy review.

Misalignment appears as slow approvals, workarounds, duplicated tools or metrics that reward the old model.

Skilled teams and experimentation do not guarantee strategic progress. Without priorities and capture logic, prototypes compete for attention and cannot scale.

The integrated stance asks whether capability is directed toward a coherent set of value mechanisms and whether learning can change the strategy when evidence challenges it.

Choose a decision such as funding an AI-enabled service. Direction should explain why this service matters relative to alternatives. The business model should identify the actor, changed outcome, delivery path and capture.

Capacity should identify ownership, skills, data, approval and a route from experiment to operation. If any pillar cannot answer, the commitment is premature or misframed. Contradiction matters more than missing vocabulary: leaders may prioritise customer trust while incentives reward release speed, or the model may promise an outcome that operations cannot influence.

Record the contradiction as a falsifiable hypothesis and identify the first decision that could repair it. This keeps the three pillars coupled and prevents separate workshops from producing internally consistent but mutually incompatible plans. Name the unresolved trade-off explicitly.

A score should refer to observable decisions, routines or outcomes.

Replace “we are highly innovative” with evidence about experiment selection, resource release, learning and scaling. Replace “customer focused” with how customer outcomes change priorities and trade-offs. Specific anchors let participants disagree productively.

A trough next to two peaks may reveal a bottleneck. Strong opportunity sensing and rapid prototyping can be wasted by weak scaling or capture.

Tight operational discipline can support reliability but suppress exploration when the strategy requires renewal. The profile prompts a causal story that should then be tested.

A regulated safety function may need stronger control and slower release than a reversible marketing experiment. A stable commodity unit may not need the same exploration as a new digital offer.

The framework supports strategic fit; it does not prescribe one ideal polygon for every organisation.

For each dimension, identify two recent consequential decisions and ask what priority, right, routine or trade-off was observable. Compare declared policy with actual resource allocation and exceptions. A leadership interview may report strong learning, while project records show that negative results never stop funding.

Frontline evidence may reveal local workarounds that make a central process appear more capable than it is. Triangulate artefacts, behaviour and outcomes, then record uncertainty. Differences across units can be retained as separate profiles when aggregation would erase a real operating boundary. The aim is not statistical precision from a small workshop; it is a defensible map of relationships that can guide a test.

Every proposed peak or trough should point to an example and a potential counterexample. For adjacent dimensions, write the expected reinforcing or constraining relation and locate a decision where it appeared. If the relationship exists only in the chart, do not infer imbalance.

The profile becomes diagnostic when the same relation helps explain a material symptom across more than one instance.

The captured framework uses a 1–7 diagnostic range for each dimension. A numerical scale can reveal patterns and facilitate comparison, but the number is not a measurement in the same sense as revenue. It is a structured judgement whose value depends on anchors, evidence and a consistent question.

Strategy requires resource release as well as investment. State which work stops, who decides and how dependencies are closed. Otherwise every improvement is added to an already incoherent system. Stop actions generate capacity and signal that the profile guides choices.

Review the symptom, behaviour and outcome at a cadence matched to change.

Monthly delivery evidence may be useful while strategic profile review is quarterly. Separate leading behaviour from lagging result and avoid adjusting the stance from one noisy period.

Define the expected leading change before intervention: fewer competing starts, faster ownership decisions or more complete outcome records.

If delivery remains slow while those changes occur, the original fragmentation hypothesis explained only part of the problem. Preserve that result and move to the next plausible constraint, such as architecture or risk rights. Avoid adding every diagnosis at once, because the team would lose attribution. A repair portfolio should contain a primary hypothesis, a monitored alternative and a safe escalation path.

This approach treats the stance profile as a revisable model of the organisation. Its credibility increases when counterevidence changes the sequence rather than being absorbed into a claim that all dimensions need improvement. Record the abandoned explanation and why. Retain its supporting and contradicting evidence.
