Purpose and Meaning at Work

Week 11 of 21440 Management Skills at University of Technology Sydney closes the teaching with two things held in parallel: individual meaning, the subjective experience that work is purposeful and significant, and organisational purpose, what an organisation states it exists to do.

The module states that a purpose only counts as genuine when it means something to the person holding it and also does some good for other people and for the planet.

The chapter covers the three level model of meaningful work, the job design conditions that produce it, two paired five part models for the individual and for leadership, and the distinction between decent work as an entitlement and meaningful work as an aspiration.

Planning the final journal entry so that it earns the reflection criterion

Q [5 marks]. The final entry asks which topics or learning were most impactful, how your thinking has evolved, and what you hope to take forward. Draft a plan that shows change rather than asserting it. The mark allocation shown is our own practice weighting, not a University of Technology Sydney scheme.
  • +1Choose two entries rather than ten: the earliest one where you took a position, and a later one where the same topic returned. The criterion being scored is critical self reflection, not completeness.
  • +1Quote your own earlier sentence exactly. This is the single most effective move available, because it makes the change visible rather than claimed.
  • +1Name what moved it: a specific framework, a specific activity or a specific piece of feedback, with the citation attached, rather than a general reference to the lectures.
  • +1State the revised position and what it costs. A position that is strictly more comfortable than the one it replaced is usually a restatement, so say what you now think is harder than you assumed.
  • +1Critique the approach itself, which the final week explicitly invites, and close on one managerial practice you intend to carry, named specifically enough that someone could watch you do it.
The plan works because every step produces evidence rather than assertion: a quoted earlier line, a named cause, a revised position with a cost attached, and a critique built from the subject's own material. The failing band for this criterion is named as descriptive or superficial, and each step is aimed at one of those words.

Key terms

Meaningful work
Any paid or unpaid work or occupational role a person fulfils that they judge to possess meaning, purpose or significance, experienced as synergistic with the meaning and purpose in their broader life and as enabling them to benefit the greater good.
Meaning of work
A separate construct covering the significance, beliefs, definitions and value that individuals and groups attach to working as a major element of human activity, fed by self related, other related, work context and spiritual variables.
Self transcendence
The axis along which the three level model of meaningful work is arranged, running from meaning within the job, through harmony with meaning in a whole life, to contribution beyond the self.
Job characteristics
The three conditions under which meaningful work is said to result: using a variety of skills, talents and activities, working on a job resulting in a completed task, and working on a job that substantially impacts others.
Job orientation
The orientation to work motivated by material and financial reward, distinguished from a career orientation motivated by success and a calling orientation in which the work itself carries meaning.
Craftsmanship orientation
One of three ways a calling is fulfilled, through developing skill and mastery and doing a job well, alongside a serving orientation and a kinship orientation.
Decent work
The floor of working conditions every employee has a right to, distinguished from meaningful work, which is described as aspirational and reflecting significance at work.
Job crafting
One of the individual strategies named in the chain that leads to decent work, listed alongside ideological practices, relational strategies, activism and resistance.
Mattering
One of five leadership requirements, describing the obligation to convey to each worker exactly how their contribution is vital to the success and health of the organisation and its mission.

What is the difference between meaning and purpose here?

Meaning is a subjective experience of your own work: the judgement that it is purposeful and significant. Purpose is what an organisation states it exists to do. The module runs them in parallel and asks how to connect them, and it supplies a test for a true purpose, which is that it is both personally meaningful and makes a positive impact on other people and the planet.

Why are two five part models taught together?

Because one is what an individual can do and the other is what leadership has to supply, and reading only the first turns meaning into a personal responsibility. Four of the five personal moves need something organisational to be possible at all: you cannot use strengths in work with no room for them, align with values that are not published, or expand a role you do not control.

What is the most actionable idea in this chapter?

The three job design conditions, because they are properties of a job rather than attitudes to it. A role that uses a variety of skills, that results in a completed task seen from beginning to end, and that substantially affects other people is the classic specification, and fragmenting work into partial tasks is the easiest of the three to break by accident.

Is a calling orientation better than the other two?

They are described as orientations to work rather than as grades of character, and the same person can hold different orientations to different parts of their working life. The outcomes reported alongside a calling orientation are real, but they describe what accompanies it rather than something a manager can install by announcing that the work is a calling.

Why does the chapter insist that decent work comes first?

Because meaning sits at the end of a chain that begins with societal context and working conditions and passes through decent work and need satisfaction. An organisation that has not delivered decent work cannot skip to purpose, and an employee told to find meaning in conditions that are not yet decent is being handed the same burden the resilience and mindfulness critiques identified.

Learn the three levels first, because they give you a diagnostic: a complaint that work feels pointless is a role design problem at the inner band, a fit problem at the middle band, or a purpose problem at the outer band, and only the third is untouched by a pay rise. Keep the two five part models paired rather than learning one, since the pairing is the argument.
