Organisational Strategy and Competitive Advantage

Two questions, asked in order

Week three moves from describing systems to arguing for them, and the project brief names the apparatus without ambiguity. A team is told to conduct an appropriate analysis, for example the five forces model, to evaluate industry structure, and then to say what business strategy the company should adopt, cost leadership or product differentiation or another.

Those are two separate questions. Answering the second without the first is the most common reason an interim report reads as opinion rather than analysis.

Structure explains why profit is hard

The first analysis is about the industry, not about how well the firm is run.

It asks how easy the business is to enter, how many alternatives a customer has, how concentrated suppliers and buyers are, and how hard existing rivals compete. Its output is a statement about where pressure comes from. The step that makes it useful is ranking rather than listing: which pressure is doing the most damage now, and is it one an information management change could plausibly move.

Supplier concentration in a commodity market will not yield to a better report; switching, service consistency and the cost of serving a customer usually will.

Two positions, and the tension between them

Cost leadership means delivering acceptable value at a cost rivals cannot sustain. Differentiation means offering something customers will pay a premium for or stay for.

Both are legitimate; claiming both at once without saying how the tension is resolved is not, because the operational choices pull in opposite directions.

The brief then fixes two aspects every proposal must address, products and processes, and the two need different evidence: a product claim needs evidence about what customers want, a process claim needs evidence about where effort or error sits today.

Three interim reports, one argument

The requirements document sets three challenges due in weeks four, seven and nine, carrying one, two and two per cent.

The first asks whether current products or processes create competitive advantage, the second how the public and stakeholders actually perceive the company and what challenges and opportunities follow, and the third how information management can tackle them.

Each consumes the one before it, and the tutorial guidance is explicit that they become sections of the final report, so a team that guesses at stage one pays for it twice.

Rivalry and buyer power bind; supplier power is weak, so a procurement proposal would aim at the wrong force. Cost leadership is unattractive because rivals share input costs and match price cuts within days, which means a cost position cannot be sustained. Differentiation through a consistent personalised experience is harder to match because it rests on accumulated customer history rather than on a recipe. The product change is a customisation record holding a regular customer's preferred sweetness and tea base; the process change is that the ordering activity retrieves the preference instead of asking for it.
Sia tip — If every force comes out moderate, you have described rather than compared. Force the ranking by scoring each against one named observation, and treat a tie as a sign that evidence is missing rather than that the industry is balanced.

Does the course require Porter's five forces specifically?

The project brief names it as an example of an appropriate industry structure analysis rather than as the only permitted method, and the report template's reference list includes a paper about that model. Using it is safe; what matters more is that whichever framework you choose produces a ranking of pressures rather than a paragraph on each.

Can a company pursue cost leadership and differentiation together?

Only if the answer explains how the tension is managed, because the operational choices pull apart: one strips cost from the customer experience and the other invests in it. A report that claims both without that explanation reads as avoidance. Naming one as the primary claim and the other as a secondary benefit is usually the honest version.

What makes an advantage durable rather than temporary?

Whether a rival could buy the same thing next quarter. Software is available to everyone at roughly the same price, so a purchase alone creates no position. What cannot be bought is the record a company has accumulated about its own customers and operations and the procedure it has trained people to follow, which is why a recommendation should name the data it creates.

Choose your project company in week one and write the five pressures as five scored lines, each with one observation beside it, before you write a single sentence of prose. Then write the position as one sentence beginning because, and test it by asking what a competitor would have to buy to neutralise it.

Finally, split every idea you have into the product column or the process column; ideas that refuse to sit in either are usually slogans rather than proposals.
